One critical comment can outweigh nine good ones, and the weighting happens before you get a say in it.

At two in the morning, you are not replaying the nine.
Everyone knows this happens. What's less obvious is where in the process it happens — and that changes what to do about it.
Why does one bad comment outweigh nine good ones?
Because they were never being added up in the first place.
Paul Rozin and Edward Royzman laid out the structure of this (Rozin & Royzman, 2001). Negative things aren't simply more than positive things — they behave differently. They're more potent than equivalent positives, they intensify faster as you get closer to them, they're stored in more varied detail. And they dominate combinations.
That last one is the key. Negativity dominance means that when you mix positive and negative information, the result comes out more negative than the arithmetic would predict. Nine positives and one negative do not produce a mildly positive average. One bad trait can pull an entire impression down, and no quantity of good ones fully offsets it.
Roy Baumeister and colleagues reviewed this across a wide sweep of psychology — relationships, learning, first impressions, emotion — and titled the paper the way you'd title it if the finding were that consistent: "Bad Is Stronger Than Good" (Baumeister et al., 2001).
So the nine compliments aren't failing to register. They're registering, and being outvoted.
Is this happening before you decide anything?
It appears so, and this is the part that changes the advice.
Tiffany Ito and colleagues recorded brain activity while people looked at positive, negative, and neutral images. Negative images produced a larger late positive potential than positive ones — even when the images were matched for how intense and how arousing they were (Ito et al., 1998).
Crucially, the difference showed up during evaluative categorization itself. Not at the point of deciding what to say, or how to react. At the point of taking the thing in.
Which means the asymmetry isn't a habit of thought you picked up and could put down. By the time a piece of information reaches the part of you that has opinions about it, it has already been weighted.
That has an uncomfortable implication for the most common advice on this subject.
Then why doesn't "focus on the positive" work?
Because it's aimed at the wrong layer. It asks you to change a conclusion, when the tilt happened during intake.
There's a cautionary tale attached to this. For years, a specific number circulated through management training and self-help: you need roughly 2.9 positive experiences for every negative one to flourish. It had a decimal place, which made it feel measured.
In 2013, Nicholas Brown, Alan Sokal and Harris Friedman showed that the number came from applying equations built for fluid dynamics to human emotion, and that the ratio was an artifact of parameter values a geophysicist had picked in 1962 to illustrate something else entirely. The authors of the original paper withdrew the modeling section and the specific ratios as invalid (Fredrickson & Losada, 2005; partial retraction, 2013).
The underlying observation survived — people doing well do report more positive experiences than people doing badly. What collapsed was the idea that there's a target ratio you can aim at.
And that's worth noticing, because "hit a ratio" and "focus on the positive" share a flaw. Both treat the problem as a shortage of positive material. It isn't. You have plenty of positive material. Nine people said the presentation went well.
So what actually shifts it?
Change the duration, not the valence.
Look at what your mind does with a negative event without being asked. It replays it. It examines the tone. It generates interpretations, tests them, considers what should have been said instead. The thing gets minutes, sometimes hours, of elaboration — which is exactly the kind of processing that makes a memory durable.
Now look at what it does with "that was great." Noted. Filed. Next.
The gap in what you remember isn't mainly a gap in what happened. It's a gap in processing time. And processing time is one of the few parts of this you can actually direct, because the automatic weighting happens once, at intake, while elaboration is ongoing and voluntary.
So the move isn't to think about good things more often. It's to think about a specific good thing for longer — long enough to reach the level of detail your mind gives criticism for free. Who said it. What exactly they said. What they might have meant. What it says about the work.
That feels strange to do, and the strangeness is the point. It's the effort of manually supplying a process that runs by itself in the other direction.
Try this
- Pick one good thing from today and spend two minutes on it. Not a list. One thing, in detail — who, what words, what they probably meant. Two minutes is roughly what a bad comment gets for free.
- When you catch yourself replaying something, note the time. Not to stop it. Just to see how much elaboration the negative event is actually receiving, which is usually more than you'd guess.
- Write down the specific words, not the feeling. "He said it was interesting" is checkable. "He hated it" is an interpretation your mind generated during elaboration and then stored as if it were the event.
- Stop treating the tilt as a character flaw. It runs in everyone, it runs automatically, and knowing that removes the second layer of feeling bad about feeling bad.
Calibrated for a different world
The researchers' explanation for why this asymmetry exists is straightforward, and mildly reassuring. Missing a threat and missing an opportunity have never carried equal costs. An organism that over-weights bad news pays for it in comfort; one that under-weights it pays in other ways. Given that trade, a tilt toward the negative is a sensible default.
The trouble is that the environment changed and the default didn't. Most of what registers as "bad news" now is a lukewarm comment, a curt message, an unreadable silence — inputs that get the full threat-processing treatment while carrying almost none of the stakes it was built for.
Which puts this in the same family as boredom: something that presents as a personal defect and is closer to a signal running on old settings. Not broken. Just calibrated for a world that isn't quite this one.
If replaying turns into something that runs for weeks and won't shut off, that's a different experience from the ordinary tilt described here, and worth talking through with a professional.

Why do I remember criticism more than praise?
Negative information gets weighted more heavily at the moment you take it in, and your mind then elaborates on it far longer than it does on praise. Both effects push it into memory more firmly.
Is negativity bias the same as being pessimistic?
No. Negativity bias is an automatic processing asymmetry that shows up in nearly everyone, including optimists. Pessimism is a disposition toward expecting bad outcomes.
Does trying to think positive help?
Not on its own, because the tilt happens during intake rather than during interpretation. Spending longer on a single specific positive event tends to do more than trying to feel positive in general.
